Why Spray Foam Insulation Gets Removed, and How to Avoid a Bad Install

The five failure modes that lead to spray foam removal, the conditions that cause each one, and the four questions that tell you which kind of installer you have.

Spray foam gets removed because of installation failures, not because of the material. There are five documented failure modes, every one of them traces to a decision somebody made on the job, and every one of them is avoidable.

This article names all five, explains the physics of each, and gives you the questions that tell you in advance which kind of installer is standing in your driveway.

We are writing this as a foam contractor, which means you should read it with the appropriate skepticism. Here is our position stated plainly: foam is the right material for a lot of jobs in this climate and the wrong material for some, and the difference between a good outcome and an expensive one is almost entirely about installation. If that reads like a defense of the trade, it also happens to be what the building science says.


Failure mode 1: Moisture at the roof deck

The most consequential one, and the one behind most removal stories.

The physics. Water vapor from inside the house diffuses upward through vapor-permeable foam, reaches the underside of the roof sheathing, and finds it cold. Below the dew point, that vapor condenses into liquid water on the wood. Sustained over winters, the wood decays.

What people assume, and why they are wrong. The intuitive theory is that water is getting in from above, through the roof, and being trapped by the foam. Field study evidence contradicts this. The moisture comes from inside the house. Showers, cooking, laundry, people breathing, and, very often, a bathroom or kitchen exhaust fan that terminates in the attic instead of outdoors.

When it happens:

  • Open-cell foam in a cold climate with no vapor retarder. Open-cell runs roughly 2 to 15 perms depending on thickness, which means vapor moves through it freely. In climate zone 6, which is Broome County, the residential code requires air-impermeable insulation at a roof deck to be a Class II vapor retarder or carry a Class II coating. Open-cell does not satisfy that on its own.
  • Insufficient thickness. If the foam does not meet the code minimum for the zone, its own interior surface runs below the dew point and condensation forms on the foam.
  • Interior moisture sources left in place. A bath fan venting into the attic will defeat any assembly.
  • Indoor humidity too high. Building Science Corporation recommends keeping wintertime indoor relative humidity below 35% in zones 6, 7, and 8 specifically to protect sheathing in unvented assemblies.

How it is avoided: correct product for the assembly and the climate zone, adequate thickness, exhaust fans terminating outdoors, and indoor humidity managed. All four are specification decisions made before anyone turns on a spray rig.


Failure mode 2: Foaming over wet wood

The physics. Wood sheathing above roughly 18% moisture content at the time of application is at risk of decay, and once foam is on it the wood cannot dry to the inside.

When it happens: a roof that has been leaking, a house that has sat empty and damp, a barn or outbuilding with a wet history, a wall cavity that has been getting water, or simply a job scheduled in a wet spell with no one checking.

How it is avoided: a moisture meter, thirty seconds per reading, before the rig comes off the truck. This is the single cheapest and most-skipped quality step in the trade.

How to check whether your installer does it: ask. “Will you measure the substrate moisture content before you spray?” An installer who does this routinely answers immediately and tells you their threshold. One who has never thought about it will tell you it is not necessary.


Failure mode 3: Off-ratio application

The physics. Two-component spray foam is two chemicals, A and B, that have to meet in the correct ratio, at the correct temperature, at the correct pressure. Get that wrong and the foam does not cure properly. It may stay soft or tacky, it may shrink and pull away from the substrate, and it may smell persistently.

What “persistently” means: properly cured foam is inert and odorless. Foam that smells weeks or months later was not mixed correctly. There is no fix for this. Off-ratio foam has to be removed. This is the failure mode behind most of the horror stories that involve a smell.

When it happens: cold substrate outside the product’s application temperature range, poorly maintained equipment, drums stored at the wrong temperature, an operator who is not monitoring the ratio during application, or a job pushed ahead in conditions that should have stopped it.

How it is avoided: equipment that is maintained and calibrated, drums conditioned to temperature, substrate temperature checked against the product’s data sheet, and an operator who will call off a job rather than spray in the wrong conditions.

This is why we will tell you honestly that your barn wants to wait until April. In a Binghamton February a steel deck is frequently outside the application range for the product, and heating the building to bring it into range costs money. Spraying anyway is how off-ratio happens.


Failure mode 4: The wrong plane, or the wrong assembly

Less dramatic and more common. Foam that does not fail physically, but does not do the job it was bought for.

Examples we see:

  • Attic floor foamed in a house with ductwork in the attic. The ducts are now outside the insulated envelope, losing heat to a cold attic on their way to the rooms. The house is barely better and the owner concludes foam does not work.
  • Roofline foamed under a roof covering with three years of life left. Now the future tear-off is complicated and the deck cannot be inspected from below.
  • Knee walls foamed but the sloped ceiling above them left alone, leaving a thermal gap exactly where the geometry is most difficult.
  • Rim joists done, walls not, in a house whose main problem was the walls. Or the reverse.

How it is avoided: somebody goes into the space, looks at the whole assembly, and recommends a plane before quoting a price. If the first conversation is about square footage rather than about which plane, that is a signal.


Failure mode 5: It cannot be inspected afterwards

Not a failure exactly, but a permanent and real consequence, and it belongs on this list because it is why foam gets flagged during home sales.

Once a rafter bay or a wall cavity is foamed, nobody can see that framing again without removing foam. A home inspector looking at a foamed roof deck is looking at something they cannot assess, and some will note that in a report.

This is why documentation matters when a house is sold: a future inspector cannot assess covered framing directly. The home-sale guide explains what records help a buyer evaluate the work.

How it is addressed: photographs of every bay, taken before the foam goes on, showing sound dry framing. That converts “unknown condition” into “documented condition.” It costs nothing but attention and it is the single most valuable thing a foam contractor can hand a homeowner.

We take these on every job. If you are hiring anybody for foam work, ask for them.


The four questions

All four come directly from the failure modes above. Ask them of anyone, including us, including a competitor.

1. “Which product, and can I see the technical data sheet?”

The sheet gives you R-value per inch, re-entry time, application temperature range, and permeability. An installer who names the manufacturer and product and produces the sheet knows what they are spraying. One who says “closed cell” and nothing further does not.

2. “Will you measure the substrate moisture content before you spray?”

Addresses failure mode 2 directly. The right answer includes a threshold, not just a yes.

3. “Open-cell or closed-cell at the roof deck, and if open-cell, what is the vapor retarder?”

Addresses failure mode 1. In climate zone 6, the code answer is that open-cell at a roof deck needs a Class II vapor retarder. An installer without a ready answer here has not read that section of the code, and that is the section that matters most in this climate.

4. “Will you photograph every bay before you spray?”

Addresses failure mode 5, and it is also a reasonable proxy for whether the crew is being supervised at all.


Two more signals, from outside the technical questions

A quote that is one number with no itemization. You cannot evaluate it, and New York requires any home improvement contract over $500 to be in writing with the work and materials described, the price stated, start and finish dates given, and a deposit escrow notice included.

Pressure to sign on the day. New York gives you three business days to cancel a home improvement contract. A contractor who is working here properly should be telling you that rather than hoping you have not heard of it.
